- Online shops need tools in six areas before Black Friday: testing and on-site changes, analytics, heatmaps and recordings, page speed, email and stock.
- The guide sorts tools by task and gives one check question per category. Examples are limited to integrations Varify supports: GA4, Microsoft Clarity, Hotjar, Mouseflow and BigQuery.
- This page does not compare A/B testing tools. For a comparison, it links to our CRO tool pages.
- Test the whole stack with a test order on a phone and a desktop before Friday, November 27.
Online shops need tools in six areas to prepare for Black Friday: testing and on-site changes, analytics, heatmaps and session recordings, page speed, email, and stock management. Choose the tools by task, and check each one with a single question before November 27. This guide sorts the work by category and names only the integrations Varify supports as examples.
Black Friday 2026 is Friday, November 27, and Cyber Monday follows on Monday, November 30. A tool that works in a quiet week can fail under peak traffic, so the last section gives a checklist to test your stack before the sale. This page does not compare testing tools. For that, follow the links to our comparison pages.
The Black Friday tool stack at a glance
The table assigns each preparation task to a tool category and adds one question that tells you whether your current tool is ready. Categories stay general on purpose. Your platform, your size and your team decide which product fits.
| Task | Tool category | Check question |
|---|---|---|
| Change banners, prices and badges | A/B testing and personalization, with AI-built variations or a visual editor | Can someone without a developer build, preview and switch off a change? |
| Count visits, orders and revenue | Web analytics (for example GA4) | Does every campaign link carry a campaign tag, and does the purchase event fire? |
| Analyze raw data | Data warehouse (for example BigQuery) | Is the export running, and can you query yesterday’s data? |
| See where visitors get stuck | Heatmaps and session recordings (for example Microsoft Clarity, Hotjar, Mouseflow) | Is recording active on the sale pages, the cart and the checkout? |
| Keep pages fast | Page speed measurement and monitoring | Did you measure the sale pages on a phone, on a mobile connection? |
| Reach your list | Email and messaging platform | Are segments, test sends and the sending schedule ready? |
| Avoid overselling | Inventory and order management | Does stock sync to the shop fast enough for peak traffic? |
Testing and on-site changes
Testing tools let you change the shop and compare the result with the original. For Black Friday, three abilities matter most: building a change without a developer, previewing it before it goes live, and ending it on a set date. Ask your vendor, or yourself, whether each one is covered.
- Build. Marketing describes a banner, a price block or a badge in plain language and an AI builds the variation, or changes it in a visual editor. A code editor covers the rest.
- Preview and QA. A preview link and a QA mode show the change to your team and confirm that goals fire.
- Schedule. Start and end dates make a sale change disappear on time.

Analytics and measurement
Analytics tells you what happened, and the right setup makes the Black Friday numbers readable. Check three things before the sale:
- Events. The purchase event fires once per order and carries revenue. Add-to-cart and begin-checkout events fire as well.
- Campaign tags. Every email, ad and social link carries a consistent campaign tag, so you can separate sale traffic from regular traffic later.
- Connection. Your testing tool and your analytics tool agree on what counts as a conversion. Varify connects to GA4, see GA4 connection. For the question of how a testing tool and analytics work together, see analytics integration for A/B testing.
For raw data, a warehouse such as BigQuery lets you query every event yourself. Varify offers a BigQuery integration. Start with the guide to BigQuery for A/B testing and with BigQuery in Varify.
After the sale, you need to judge the results, so set up the comparison before it starts. Read how to measure whether your Black Friday campaign worked for metrics, baselines and a report template.
Heatmaps and session recordings
Heatmaps show where visitors click and scroll. Session recordings replay individual visits. Both answer the question that numbers cannot: why did visitors leave this page? Before Black Friday, look at the pages that will carry the sale, mainly the sale landing page, the product pages and the cart.
- Does the first screen on a phone show the offer?
- Do visitors tap something that is not a button?
- Where do recordings show hesitation, such as scrolling back and forth around the price or the shipping costs?
A finding is a hypothesis for a change. When time is short, turn it into an A/B test and leave the rebuild for January. Varify connects to Microsoft Clarity, Hotjar and Mouseflow, so findings from recordings and results from experiments can be read side by side. To choose a tool in this category, read the overview of heatmap and session recording tools.
Speed, email and stock
Three more categories matter in peak week. Varify does not replace them, so the table only gives a check question for each.
| Category | What to check before November 27 |
|---|---|
| Page speed | Measure the sale landing page, a product page and the cart on a mid-range phone over a mobile connection. Find the slowest element and fix it first. Review every third-party script and remove those that the sale does not need. |
| Send a test to the main mail clients, check links, campaign tags and the unsubscribe link, and confirm segments and sending times. Use one end time in every message. | |
| Stock | Confirm that stock levels sync to the shop, that sold-out products switch off automatically and that your team knows who decides on restocks. Delivery problems also show in the cart: Baymard Institute reports that 20% of US shoppers abandon a cart because delivery is too slow. |
Run a load test with your hosting or platform provider if you expect more traffic than usual. They know the capacity limits of your plan. For the full preparation plan beyond tools, use the Black Friday shop preparation checklist.
How Varify fits into your Black Friday stack
Varify covers the first part of the stack: changes on the shop, the experiment, and the link to your analytics tools. The features that matter for Black Friday:
- Prompt-Based Experimentation (PBX). In the Visual Editor you describe the change in plain language (“Ask AI”), and the AI builds the variation, writes the code and sets up the experiment, without a developer. You can refine the result as often as you like, and a developer can adjust the generated JavaScript. See the PBX examples and the PBX docs.
- AI CRO Audit. Enter the URL of a sale page. The audit analyzes it and returns CRO findings, concrete recommendations and 10 test ideas that work directly as A/B tests. See the AI CRO Audit docs.
- Varify MCP. Connects AI assistants with Varify. See Varify MCP. For the overview of AI in A/B testing, read AI A/B testing.
- Integrations. Varify connects to GA4 (GA4 connection). Microsoft Clarity, Hotjar, Mouseflow and BigQuery connect through the integrations listed in the documentation.
- Campaign Booster. Ready-made elements for sale messages: a USP bar, a Notification, an Information Bar and an Exit-Intent Layer. See how to test Black Friday banners without a developer and the Information Bar guide.
- Visual Editor and Code Editor. Fine-tune banners, prices and badges by hand. See the Visual Editor.
- Preview link and QA mode. Check the setup before the sale. See quality assurance.
Varify sets no cookies and keeps the assignment of a visitor to a variation in localStorage. Whether you need consent for your other tools, such as analytics or recordings, is a question for your data protection officer.
Checklist: test your stack before November 27
- Testing tool. A change can be built, previewed on a phone and switched off by someone on your team.
- Analytics events. A test order shows up as one purchase with the correct revenue.
- Campaign tags. Every sale link carries the agreed tag, and the tags appear in the reports.
- Integrations. Your testing tool reports to GA4, and recordings are active on the sale pages.
- Data export. If you use BigQuery, yesterday’s data is in the dataset.
- Speed. The sale landing page loads acceptably on a phone over a mobile connection.
- Email. Test sends look correct, links work, and all messages name the same end time.
- Stock. Stock sync and sold-out behavior were tested with a real product.
